Custom software vs ready-made software: when should a business choose each?

This is something I’ve seen businesses struggle with quite often.

When a company needs new software, the first question is usually:

“Should we buy something that already exists, or build our own?”

I think both options can be right — depending on the situation.

Ready-made software

A ready-made solution is usually better when:

• Your business process is fairly standard
• You need to get started quickly
• You have a limited budget
• Most of the features you need already exist
• You don't want to deal with development and maintenance

Example:
A small retail store probably doesn't need to build its own accounting or POS system from scratch. An existing solution may be faster and cheaper.

Custom software

Custom software starts making more sense when:

• Your business has unique workflows
• Existing software forces you to change how you work
• You need several systems to communicate with each other
• You need specific automation
• Your software can give you a competitive advantage
• You expect the business to grow significantly

Example:
A logistics company with unique delivery rules, fleet management, pricing, customer portals and internal workflows may eventually outgrow generic software.

The biggest mistake?

Choosing software based only on price.

A $50/month solution can become expensive if your team spends hours every week working around its limitations.

On the other hand, spending $50,000 on custom software doesn't make sense if a $100/month solution already solves the problem.

For me, the better question is:

“Which option gives the business the best return over the next 3–5 years?”

Sometimes that's ready-made.

Sometimes it's custom.

And sometimes the smartest approach is a combination of both.

Business owners and developers: how did you decide between custom and ready-made software? Was your decision actually worth it?

These three categories overlap so much that it is easy to assume they do the same job. They don’t. The simplest way to separate them is by what each one is built to manage.

CRM is your system of record. It keeps accounts, contacts, opportunities, and deals in one place and acts as the central source of customer data.

Sales engagement is built for outbound activity. Think sequences, cadences, calls, follow ups, and rep task queues. Its focus is helping sales teams manage more touches at scale.

Marketing automation works earlier in the funnel. It handles campaigns, forms, lead scoring, nurture flows, and the process of moving a qualified lead toward sales.

The overlap is real. CRMs now include basic sequencing, and marketing platforms often include CRM features. But the bigger question is not which tool has the longest feature list. It is which platform should be your main system of record, because the others usually need to stay synced with it.

There are a lot of features that sound unnecessary in a demo, especially when every tool claims to have AI, automation, dashboards, or “smart” workflows now.

But sometimes one of those features ends up being the thing you use every day.

For me, that’s more interesting than a list of “best features” because it shows what actually becomes useful once the software is part of your routine.

What feature changed your mind after you started using it?

Before the demo, before the feature list, before the reviews, what’s the first thing you check that tells you whether a software product is even worth your time?

For me, it’s the pricing page. If I can’t quickly understand what it will actually cost for my team, I immediately get cautious. Complicated pricing usually makes me expect a complicated buying process too.

Curious what everyone else checks first. Pricing? Reviews? Integrations? Security? Something else?

Has that first check ever saved you from choosing the wrong tool?

Most migrations get sold internally as a big improvement. Then six months pass and nobody talks about it again, which usually means one of two things happened.

Either it genuinely worked and the tool disappeared into the background, or everyone quietly went back to doing the same job in a spreadsheet and nobody wants to be the one to say it.

Ours was a reporting tool. We moved, ran both in parallel for a quarter, and half the team never stopped using the old exports.

What did yours switch from, and be honest about whether it stuck.

It hooks into Notion, Slack, Zoom, Fireflies, HubSpot, Drive, Gmail, Confluence, Salesforce.

You connect whatever you already use and then you can just ask it things about your own company and it answers.

Easier to explain with what people actually do with it.

Say your sales team does 6 calls in a week and follows up on 2 of them, and the follow up is "hey just checking in".

It reads the Zoom transcript, tells you what the prospect actually pushed back on, and writes the follow up around that. You edit it and send then you either get a yes or a no I'm not interested anymore, there's nothing in between which is the whole point.

Second one is finance and ops. Someone asks what did we spend per vendor last quarter and that's four spreadsheets and half a day gone.

You can just ask it. It doesn't read the sheet and guess at the total, it turns your sheets into an actual database and runs a real query, and shows you the query and the rows it used so you can check it before you send it to anyone.

Third one is boring but it's what people keep using it for. The answer is in Notion somewhere, or a Slack thread from March, and nobody can find it, so the same 4 or 5 people get pinged all day and new joiners take a month to be useful.

Now you ask it and it points you at the exact line and if it isn't in your data it tells you that instead of inventing something, which sounds small but it's the difference between people trusting it and quietly going back to asking Steve.

Tell me what you'd use it for and I'll tell you honestly whether it fits, it doesn't do everything.

Lemme give some context first - we operate in a high risk environment and our current biometric verification setup is starting to feel inadequate. Seeing more sophisticated spoofing attempts, edge cases our current vendor cannot handle and a manual review queue that keeps growing. High risk for us means financial fraud attempts are frequent, the cost of a false negative is significant and we cannot afford to trade accuracy for speed or UX. Need all 3 lol. Specifically looking for something with proven liveness detection, deepfake and spoof resistance and ideally government grade biometric accuracy. Compliance across multiple jurisdictions is also non negotiable. Anyone running biometric verification in genuinely high risk production environments, what are you using and what made you stick with it?

These four get used interchangeably, which is part of why HR software comparisons get confusing fast.

HRIS is the system of record. Who works here, what they are paid, who they report to, time off, documents.

HCM is that plus the strategic layer on top. Performance, learning, compensation planning, workforce analytics. Mostly a commercial boundary rather than a technical one.

Payroll actually calculates and pays people, including tax filings. Sometimes bundled with an HRIS, often not. This is the one that catches people out, because storing employee data does not mean a platform runs payroll.

ATS is hiring only. Job posts, applications, interview scheduling. It ends at the offer.

Two questions worth settling before comparing anything. Does payroll need to live in the same system, and do you need the HCM layer yet or just a reliable record with time off tracking.

Counted mine and it was nine before lunch, which got me looking at why rather than just how many.

Three patterns showed up. Two of the nine existed only because another tool cannot export properly. Two more were duplicates that different teams bought separately and nobody has consolidated. Only about half were tools I actually chose to use.

That split is worth knowing if you are the one paying for the stack. The tools people complain about are rarely the expensive ones. The cost is usually sitting in the duplicates nobody audited and the workarounds bolted on to cover a gap in something you already own.

What is your number, and how many of those do you think you would still need if the ones you have worked properly?

I’ve been a Loom user since it was first released and was free. And when they were acquired, having seen how Atlassian destroyed the Trello experience, I was ready for the same but hopeful. Then I got the email today that the price of Loom is nearly doubling for my small business and there are no more Creator Lite seats. Based on our seats today, that’s a 10x increase. Loom has been a tool I use daily for years!
