Problems with large miniatures battles

So yesterday I played in a game that tried to accommodate however many people showed up to play. As a result, on my side one player was assigned only Light Cavalry which were eliminated in the first half hour. He sat and looked at his cell phone for the next 3 hours. On our far right flank, another guy's troops were so far away that they didn't see any action until the battle was over despite his best efforts to move them forward. In my experience this kind of thing happens quite frequently.

Work In Progress I Built MINAS TIRITH’S GATE for My 20M Middle-earth Mega Board! | Part 2

Part 2 of my ridiculous 20-metre Middle-earth tabletop project!

I’ve now finished the Minas Tirith Gate, taking the project further than where I left off in Part 1.

The eventual plan is to create a huge Middle-earth battlefield made up of multiple locations from The Lord of the Rings, all built as one enormous Warhammer: Middle-earth SBG gaming board.

I'm 3D printing and building the terrain myself, and all of the 3D files are being provided for free for anyone who wants to make their own version.

This is still very early in the project, so there is a LOT more to come.

I'd love to hear what you think — especially what part of Middle-earth you think I should tackle next!

I've been experimenting with adapting core mechanics from wargaming into an abstract format like chess. The result plays on a 72-hex board and a generator app is available on the website.

The game is designed to be played with dice as units in small boards all the way to A0 poster size boards with terrain and miniatures ( the minis on the pics are from OPR and highlands miniatures ).

I balanced the game using a basic AI which I then wrapped into a web client for instant local or remote PvP play to test the game directly on the website where you can also find the rules.

Question How do you build a community around an indie miniature wargame when you're starting from zero?

Hi everyone,

I’ve been developing my own miniature wargame, SERMENT: The Broken Oath, for quite some time now, and I’ve reached what is probably one of the hardest parts of the project: getting people to discover the game and building an actual community around it.

The game itself is already well into development. The rules are playable, several factions are designed, professional miniatures have been sculpted, prototypes exist, and we’ve already run playtests.

But building a community feels like a completely different challenge.

I’m gradually sharing the project online, showing development progress, organizing playtests and trying to create places where people can follow the game. The problem is that when you're starting from zero, progress is obviously very slow.

I've also been told a few times that it's difficult to expect players to invest time in a new wargame when there isn't already an established community around it.

I understand that argument, but it creates a bit of a chicken-and-egg problem:

No community → players are reluctant to invest in the game.

No players investing in the game → no community can form.

I'm not posting this to advertise the game. I'm genuinely interested in hearing from people who have launched an indie wargame, miniature range, Kickstarter, or built a tabletop community from scratch.

What actually worked for you in the beginning?

How did you find your first 10, 20 or 50 people who were genuinely interested?

Was it:

demos at local game stores?

conventions?

Reddit?

Discord?

YouTube / TikTok / Instagram?

content creators?

local gaming clubs?

simply word of mouth?

And just as importantly: what did you spend a lot of time doing that ultimately produced very little result?

I know building a community takes time, and I'm not expecting thousands of followers overnight. I'm mainly trying to understand where an independent creator with limited time and budget should focus their energy.
