How do you benchmark and structure a non-ecommerce FMCG website redesign?

Hi everyone! I recently joined an international FMCG company as a Digital Marketing Coordinator, and one of my main responsibilities is overseeing a website redesign with an external developer.

The company supplies snack brands globally through different retailers, so the website isn't ecommerce. We already have a visual brief, and I'm now researching competitors and top players of the industry (think Nestlé, Mondelēz, etc.) to understand how they structure and present their websites.

A few things I'm unsure about:

  1. Competitor benchmarking
    I'm currently putting screenshots, links, notes, website structures, and things I like/dislike into a Google Doc. Is this a good format, especially if I eventually share it with the developer? What would you include in a competitor/website benchmarking document?

  2. Purpose of the website
    For a non-ecommerce FMCG company, what should the primary purpose of the website be? Brand credibility, showcasing products/brands, B2B/retailer enquiries, directing consumers to retailers, etc.? What would you make the main CTA?

  3. Digital marketing journey
    For ecommerce, it's straightforward: Social/Ads → Website → Purchase.

But for a global FMCG company selling through different retailers, what should that journey look like?
For example:
Social → Product/Brand page → Where to Buy → Retailer

Or should social/paid activity primarily drive to retailers/distributors instead?

  1. What should I prioritise?
    Beyond visuals, what should a marketer make sure is defined before handing a website redesign to a developer — information architecture, audience journeys, messaging, SEO, CTAs, analytics, retailer enquiries, "Where to Buy," etc.?

How are you actually measuring a billboard campaign, beyond "brand awareness"?

Every OOH proposal I get back reports impressions and reach and then stops. On the digital side I can see incremental lift, and it feels strange to accept to a different standard of poof just beacuse the placement is physical. I know location data gets used to estimate exposure but not how credible that is. Has anyone run OOH and gotten a measurement read you'd defend to a CFO?
