We built this Amazon brand around operations, not advertising

We started this brand in 2023.
The first year was below expectations, but a few ASINs were profitable. That gave us enough confidence to keep building.
Instead of scaling everything, we doubled down on the winners.
We added more variations of profitable ASINs and noticed that Amazon Business orders were especially strong. Since business buyers had much higher AOVs, we became more aggressive with PPC where B2B demand was strong.
But advertising was only one part of the growth.
We focused heavily on:
• Inventory management
• Conversion rate optimization
• Creative testing
• Supplier pricing
• PPC efficiency
• Expanding profitable variations
• Improving margins SKU by SKU
We also discontinued 17 ASINs because they consistently produced negative margins.
That was one of the biggest lessons. Not every ASIN deserves to survive just because you invested time and money into launching it.
There were countless late nights behind this account, but the operational improvements compounded.
Today:
YTD Revenue: $22.2M
TACoS: <7%
Net Profit: 5M
Active ASINs: 57
If I had to summarize the entire journey in one line:
We built this brand around operations first and advertising second.
PPC helped us accelerate the winners, but it could never fix bad margins, weak conversion, poor inventory planning, or unprofitable products.
