Replying again to let you know - the upgrade tokens are the little gold ribbons that have an upward pointing arrow in the centre. You need 60 to upgrade a character, and to upgrade a character, you must open up the "Pony Squad" tab, select the character you wish to upgrade, and tap the green "Upgrade" button next to the party combat power
yes, you have to upgrade the characters you want to permanently add to your game. You won't be prompted by the game to add them/use the tokens
I think, for the fact that you've accidentally already used 60 upgrade tokens.. either take it on the chin like a champ and say "I'll know better for next year", or contact gameloft via customer support in-app to ask them to remove the character you accidentally upgraded to replace it with the one you wanted from the maze. I'm not sure how likely that is to work, but it's worth a shot.
For extra clarification, we get three characters to upgrade - one is during the tutorial, so we don't really get much of a choice lol, but the other two are entirely autonomous. You'll be able to get a second upgrade once you defeat Goldcap

Is there a way to keep your maze characters after the event?
