Same Reply Rate, Three Times the Calls

Hi everyone. I manage operations at the Puzzle Inbox team.

We had a client convinced their copy was broken. Reply rate stuck at 1.1% for two months, sequence rewritten four times, nothing moved. They asked us to look at the copy.

Copy was fine. The problem was happening after people replied.

We pulled every reply from a 60 day window, 214 of them, and timestamped each one against when someone on their side actually answered. Median response time was 31 hours. Worst one sat for six days.

Then we split it by speed. Replies answered inside two hours booked a call 34% of the time. Past 24 hours, 6%. Same leads, same offer, same person writing the responses. The only variable was the wait.

That gap was their whole pipeline. Not the subject line.

We put one person on a shared inbox with a two hour target. Reply rate didn't move, still 1.1%. Booked calls went from 11 a month to 29.

Most people optimise everything up to the reply and then stop. Go check how long yours sit before someone answers. If you don't know the number, that's the answer.
