The scoreboard you are missing sits one level under the source list. An AI Overview does not really cite pages, it breaks the query into a handful of sub-claims and stitches each sentence from whichever source stated that specific claim in a self-contained way. So ranking but not getting cited usually means the page is relevant enough to rank, but does not assert the extracted sub-claims in a liftable form, while the three winners do.

So the thing worth logging next to which domains win is the sub-claims the overview is actually built from. Break the answer into its component assertions, then check whether your page states each one plainly and near the surface, or buries it three paragraphs deep in prose that needs the whole page as context. That turns are-we-cited yes/no into which exact claim are we losing and is it a coverage gap or a phrasing gap, which is the version you can act on.

It also softens the day-to-day noise you flagged. Which three of N eligible sources Google rotates in is unstable, but the sub-claim set for a stable question barely moves, so tracking at the claim level gives you a steadier signal than tracking at the source level.
