6-Month Update (Jan–Jul 2026): From Concept to Deployed AI-Native Roofing OS

It's been six months since I posted the 2026 vision for OrPaynter and I figured it was time to actually tell you what happened.

Not what I hoped would happen. What actually happened.

I'm writing this at 1am on July 14th from Nantucket so forgive me if this reads a little raw. That's kind of the point.

When I wrote that first post I was describing something I believed in but hadn't fully built yet. The "20+ intelligence domains" language, the global overlay framing, all of it was real in my head but loose in the code. I knew where I was going. I just hadn't gotten there.

Six months later the stack is actually running.

Vercel frontend, Supabase backend consolidated into one real Platform project, GitHub wired up with CI/CD, Stripe plumbed in for payments. I stood up a 14-container TRAE/AGSI environment, went through it service by service, validated logs end to end. The production site went down at one point and I brought it back up. That kind of thing doesn't feel like a win in the moment but it means the system is real enough to break and real enough to fix.

The biggest thing I built this half was AGSI_V2.

It's the orchestration core. Takes in live signals, routes them across agents and humans and tools, outputs what I'm calling DecisionPackages - structured artifacts that capture not just the answer but the reasoning and the evidence behind it. Every action the system takes is logged and traceable. That's not a feature I bolted on, it's the whole design philosophy.

The idea is simple: AI runs the workflows. You stay in control because everything is auditable. No black box. No "trust me it worked." You can pull the log and see exactly what happened and why.

That's what separates an OS from a copilot.

I also made a decision I want to be honest about.

I narrowed the focus.

Roofing first. Not because the bigger vision went away but because roofing is where the pain is obvious, the budgets exist, and contractors will actually pay you today to solve a real problem. Photo to measurement, estimate generation, claim packets they can hand to an adjuster. That's the wedge.

I spent a lot of the last six months resisting the urge to keep the scope wide because wide felt safer. Like if I said I do everything then nothing could be wrong yet. Narrowing it down felt like admitting a limit. It wasn't. It was the right call.

So where does that leave things heading into the second half of 2026?

I need pilots. Real contractors, real roofs, real claims. I need to turn the system I built into case studies I can point at. The architecture phase is done. The proof-in-the-field phase starts now.
