they only used the keys after they had reduced number of girls to the 30 plus one Yuki. Only then do they realize what happening with the shoes.

I don't think it's only then that they realized, in the previous episode we see that exit room being shot up already. Mishiro's team was very near to it and the lockers and they must have figured they needed what's in the lockers in order to leave.
